Launching a diaper brand with an OEM manufacturer means moving from idea to a shippable product: pick a niche, choose OEM vs ODM, sample, model the MOQ, and sign a contract that names who owns the tooling. This guide walks founders from concept to first shipment.
You've got the name, maybe a logo, and a hunch that the diaper aisle is crowded for a reason — it sells. The gap between that idea and a box on a shelf is usually smaller than people think, and it runs through an OEM manufacturer rather than your own factory. Most successful diaper brands are private label or ODM products with a brand on top, not vertically integrated operations. The founders who do well treat the first run like a learning step, not a forever commitment.

Start with the niche, not the logo
The fastest way to waste a launch is to try to be "diapers for everyone." Pick a target market: newborn, eco-conscious parents, overnight heavy wetters, adult incontinence, or a price-tier play. A clear niche tells the OEM what core, backsheet and size curve to build, and it tells your brand positioning what story to tell. We see the strongest first brands pick one persona and one USP — bamboo topsheet, ultra-thin, hypoallergenic — and expand later. If you're unsure where the OEM fits, our China OEM sourcing guide frames the whole decision.
OEM vs ODM: what you actually hand over
Under OEM you bring the spec — core weight, SAP, backsheet, size curve — and the factory builds to it; under ODM the factory hands you a finished design to rebrand. New founders usually start ODM to move fast, then shift to OEM once they know what their customers want. Either way, your contract manufacturing agreement should name who owns the tooling and artwork. Our OEM baby care range guide covers building a whole line around one core.
The business plan, in one page
You don't need a 40-page deck. You need channel, price point, first SKU count, and a rough volume. The business plan that matters to a factory is: where will you sell (Amazon, retail, distributor), at what retail price, and how many units in the first container. That last number drives the MOQ conversation. See our MOQ negotiation guide and the per-unit cost breakdown to model it before you email a supplier.
Sampling: the step founders skip
Budget a sampling window of 7–14 days for a prototype before you commit to bulk. Feel the topsheet, check rewet and leakage, and confirm the packaging and logo placement. A real OEM manufacturer with an in-house lab will show you per-batch lab results, not just a pretty sample. The factory specs guide lists what to ask for on the prototype so the sample matches the bulk.
Certifications and the trust tax
Depending on market, you'll want ISO 9001, CE/FDA where applicable, and material safety via OEKO-TEX Standard 100. Ask for valid certificates, not screenshots. Our certifications guide lists what each product type needs. This is the trust cost of the category — worth paying, because a missing cert is the one thing that stops a shipment at the border.
From PO to first shipment
The sequence is: signed contract manufacturing agreement → sampling approval → PO with MOQ and lead time → production → quality control and pre-shipment inspection → FOB or CIF shipment. Align the reorder point with sales velocity, not a calendar. Our pre-shipment checklist and bulk container timing guide cover the back half of that sequence.

Frequently asked questions
Do I need my own factory?
No. Most diaper brands are private label or ODM built by an OEM. Your job is brand, channel and the spec you brief to the factory.
OEM or ODM to start?
ODM to launch fast with a proven design, then shift to OEM as you learn the spec your customers actually want.
What's a realistic first MOQ?
Higher than the volume share suggests. Plan a sampling window and size the first run with our cost and MOQ guides in hand.
How long to first shipment?
Sampling plus production plus ocean transit — often 25–35 days plus shipping. Set a reorder point from real sales velocity.
